The proof · Silver Lake, from the Organization door

Five agents. Four gates. Every one chained to a name.

Silver Lake Financial Group is a lender of about 200 people that we built to show what an organization looks like when agents take the chasing. Its credit decisions run live today. This page tells the other half: who decided how the work runs, and who owns it when something goes wrong.

01 · The size of the bet

Too big to redesign in place. So it built a twin.

At 200 people, Silver Lake can't rebuild its core while it runs. So it starts one Edge Twin: home-loan fulfillment, rebuilt from scratch beside the process it runs today. A small team owns it, and the CEO sponsors and funds it, not a division.

The old way keeps running until the twin beats criteria signed in advance. Then the twin replaces it. No borrower ever waits on an experiment, and the pilot can be reversed at any point.

The purpose, as rules

No agent locks a rate, decides credit, issues a Closing Disclosure or releases funds. When speed and certainty conflict, certainty wins.

A signed mandate

The CEO signs the twin's sponsorship, budget and right to change how work flows. Without a signature, nothing gets built.

02 · The work, sorted

Chasing goes to agents. Judgment stays with people.

The processor's job is broken into its tasks and sorted. Steps that added no judgment are removed first, before any agent is added. The coordination and pattern work goes to five agents: Intake, Verification, Coordinator, Conditions and Closing prep. The judgment becomes four gates, each owned by a named person.

Two of the four gates belong to the borrower, not to Silver Lake. And when an agent gets stuck, the file doesn't stall silently: it goes to Rosa Lin, file steward, a role that didn't exist before. She used to be a processor. It's where a senior processor's judgment is now worth the most.

03 · The people

Told early. Given a real choice.

Silver Lake's processors hear the truth before any step is retired: the chasing work is moving to agents. A named transition leader is in place before the first parallel run, and each person chooses a path.

Concentrate

Grow into judgment

Move up to the work that needs a person. Rosa Lin becomes the file steward.

Redeploy

Move with the work

Join the twin, or the core as it modernizes.

Exit with support

Funded in advance

From a reserve set aside before the pilot started, not found afterward.

Never dress a headcount cut as a transformation. The agents take the heavy lifting; people move up to the judgment.

04 · How it knows

One number to watch. One call at week 13.

The success criteria are signed before the parallel run starts, never after. Then Silver Lake watches outcomes, not usage:

The override rate falls

How often a person has to correct an agent. Flat means automation with a chat box, not a real twin.

Files completed safely

Loans finished by agents under human command, not how many staff "use AI."

Cost per funded loan

A number the CFO can state in one sentence.

At week 13, leadership makes one of three calls: extend, adjust or stop. The pilot is designed to prove value in thirteen weeks; it doesn't assume it.

05 · What's real underneath

The org story is illustrated. The machinery under it runs.

The front door, the credit decision and the checkout run end to end today. A shopper's agent built a cart at a demonstration store; the shopper chose Silver Lake financing; the lender's own rule decided in 840 milliseconds; every step went on a record nobody can quietly change. 272 of 272 automated tests pass, including the cheats that must fail.

06 · A second build

Nocturne. A founder-led brand, read through H.O.T.

A Pegasus Source sample engagement: a one-person brand with a big audience on rented platforms, rebuilt into a site, app and store it owns. From the Collective door, Nocturne Control adds the H.O.T. lens: what the founder still decides, what agents now run, and where the organization has to change to carry it.

Nocturne is a fictional brand. Control shows example data and opens after a free sign-in.
